Problem
My Role
As the sole PM on this initiative, I owned the project from charter through go-live by facilitating stakeholder alignment across Product, IT, QA, and communications, designing the UAT framework, and keeping three concurrent transformation workstreams on track simultaneously.
Key Actions
Defined project scope, deliverables, and success criteria through stakeholder workshops and formal project charter development
Developed project charter and phased roadmap covering Configuration, Migration, UAT, Go-Live, and Stabilization
Built and managed a 6 phase project schedule in Monday.com, sequencing 32+ tasks, tracking dependencies, and monitoring critical path milestones across concurrent initatives
Led Agile ceremonies including daily standups, sprint planning, sprint reviews, and retrospectives to surface blockers early and maintain delivery cadence
Coordinated User Acceptance Testing (UAT) and defect resolution by designing the testing framework, triaging defects and driving resolution to 98% prior to launch
Managed cross-functional stakeholders across four departments, maintaining a RAID log to track and mitigate risks throughout the project lifecycle
LMS Migration Master Plan
6 phase schedule built and managed across 32+ tasks in Monday.com, with full task ownership, timelines, and dependency tracking.
Phase level breakdown showing task owners, statuses, timelines, and predecessor dependencies across the Discovery and Planning phase.
6 high-priority risks identified, assessed by likelihood and impact, and actively mitigated across the project lifecycle including data integrity, access management, UAT coverage gaps.
Thinkific platform post migration: course catalogue successfully configured and structuted following system migration and go-live.
Course configuration, content structure and learner experience configured within the new LMS following migration.
Impact
Achieved 98% defect resolution before launch, zero critical issues post go-live
Reduced workflow bottlenecks by 20% through improved Agile sprint practices and team accountability
Successfully delivered a $1.5M+ digital transformation initiative on schedule
Migrated full LMS platform while maintaining continuity for active learners and content administrators
Key Takeaway
This project demonstrates my ability to lead complex, multi-stakeholder digital transformation initiatives, balancing rigorous governance with Agile flexibility, and turning cross-functional complexity into a structured, on-time delivery.
